Speed to Lead for Roofers: How Fast Does Your Shop Really Answer?

It's 9pm and a homeowner has water coming through the ceiling. They call you and get voicemail. They don't leave a message. They call the next roofer.

Someone fills out your web form on Sunday. Nobody sees it until Tuesday.

You walk a roof, send the estimate, and hear nothing back. Nobody checks in.

None of that is a traffic problem. It's a follow-up problem, and you can fix it. But first you need to know how fast your shop actually answers. Not the industry average. Your number.

What speed to lead means for a roofer

Speed to lead is the time between a homeowner reaching out and getting a real reply that moves them toward a booked inspection.

For a roofer, that clock starts with a phone call, a text or a web form. It stops when the homeowner gets a useful answer and a next step. "We got your message" is not a next step. An inspection time is.

Storm and leak calls don't wait. When water is coming in, people keep dialing until somebody picks up. You want that somebody to be you.

Why this page does not quote industry averages

Search "speed to lead" and you'll find page after page of statistics. Many of them repeat the same few studies. They're hard to check, and none of them were measured on your phone line.

An average can't tell you what happens when your phone rings at 9pm on a Thursday. A dated test call can.

So we skip the borrowed numbers. Here's how to measure your own roofing lead response time instead.

The 5-test speed-to-lead check

You can run this yourself over one week. All it takes is a phone and a few minutes at a time.

The five tests

Use a number your office won't recognize. Sound like a real homeowner with a real roof problem.

  1. Weekday call, business hours. Call your main number midmorning.
  2. Call after 9pm. Call like someone who just found a leak.
  3. Weekend call. Call on a Saturday or Sunday.
  4. Web form on Sunday. Fill out the form on your website.
  5. Text. Text your business number, if it takes texts.

What to write down

One row per test. Write down the date and time every single time, because memory is not a record.

Test Date Time sent Time of first reply Who or what replied Booked time offered?
Weekday call Yes / No
Call after 9pm Yes / No
Weekend call Yes / No
Sunday web form Yes / No
Text Yes / No

How to read your results

Start with the gaps. Any test that got no reply at all is your biggest leak.

Then look at time to first reply. Compare your rows against each other, not against somebody else's chart. If the weekday call was answered in minutes and the Sunday form sat until Tuesday, that spread is the story.

Last, check the final column. A fast reply with no next step still leaves the homeowner shopping around. Did anyone offer an inspection time?

If your weekday call got picked up and your 9pm call went to voicemail, you know exactly where to start.

Where roofing leads usually slip

The test is built to catch three leaks.

Nights and weekends. The office is closed and the crew is done for the day, so the phone rolls to voicemail. Someone with a leak isn't going to leave a message and sit tight.

Web forms. Forms land in an inbox nobody opens on Sunday. By the time someone replies, the homeowner may have booked another company.

Quiet estimates. You did the inspection and sent the quote. Then nothing. Nobody calls to ask if they have questions.

How to fix a slow response

Once your log shows where you're slow, match the fix to the leak.

Answer after hours

Night and weekend calls need an answer, not a voicemail box. Our Booked-Jobs System includes after-hours call answering, with alerts to you or whoever runs the schedule.

Calls may be answered by an AI assistant, which will say so if asked. Calls may be recorded and transcribed.

Reply to web leads with a next step

A fast reply should go somewhere. The build includes a booking page in your brand around your best first step: a free inspection, a photo quote or a booked visit. It also includes booking confirmation and fast follow-up on new web leads.

Check back on quiet estimates

Speed to lead doesn't stop at the first reply. The build includes follow-up after the estimate, so a quote that goes quiet gets a second look instead of being forgotten.

If you'd rather hand all of it off, the Managed Growth System adds past-customer reactivation, review requests, monthly tuning, a weekly summary, a monthly written report and a monthly call with John.

What stays in your hands

Answering faster doesn't mean giving up control. The system never does any of these without a person saying yes:

  • Sending a message to a customer list for the first time
  • Changing a price, quote or estimate
  • Offering a discount, refund or credit
  • Deleting or overwriting customer records
  • Changing your calendar rules, hours or service area

Your booking page, copy and lead data are yours.

Want us to run the test? The Growth Assessment

Not everyone wants to play secret shopper on their own business. We'll do it for you.

The Growth Assessment includes test calls, texts and form fills, after hours and on a weekend, each dated and timed. We also check your booking path, your follow-up and your Google Business Profile.

You get:

  • A 2 to 4 page written report in 5 business days, with every test listed by date, time and result
  • Fixes ranked by how fast they book jobs
  • A 60-minute walkthrough led by John

It costs $1,500. It's non-refundable, and it's credited toward a build if you start within 30 days: the full $1,500 on a build of $6,000 or more or the Managed Growth System, $1,250 on a $5,000 build. You keep the report either way.

John runs every assessment, every walkthrough and every build himself. If a build won't pay for itself, he'll tell you on the call. See the roofing and restoration trades we serve.

Questions roofers ask about speed to lead

What is speed to lead for a roofing company? Speed to lead is the time between a homeowner reaching out and getting a real reply that moves them toward a booked inspection. For a roofer, that clock starts with a call, a text or a web form. It stops when the homeowner gets a useful answer and a next step.

What is a good speed to lead for roofers? We do not quote an industry number here, because many published averages repeat the same studies and are hard to check. The useful number is your own. Make a dated test call after hours, fill out your form on a weekend, and time the reply. If nobody replies until Monday, you have found your leak.

How do I test my own speed to lead? Run five tests and write each one down with the date and time: a weekday call, a call after 9pm, a weekend call, a web form on Sunday and a text. Record when a person or system first replied and whether it offered a booked time. Use a phone the office does not know.

Does the Growth Assessment measure speed to lead? Yes. The Growth Assessment includes test calls, texts and form fills, after hours and on a weekend, each dated and timed. You get a 2 to 4 page report in 5 business days with fixes ranked by how fast they book jobs, plus a 60-minute walkthrough. It costs $1,500, credited toward a build if you start within 30 days: the full $1,500 on a build of $6,000 or more or the Managed Growth System, $1,250 on a $5,000 build.

Can you answer my roofing calls after hours? Yes. The Booked-Jobs System includes after-hours call answering, so night and weekend calls get answered, plus alerts to you or whoever runs the schedule. It also includes fast follow-up on new web leads. Calls may be answered by an AI assistant, which will say so if asked. Calls may be recorded and transcribed.

Do I need more leads or faster follow-up? Check follow-up before you buy more leads. A missed 9pm leak call, a Sunday form nobody answers until Tuesday and a quote nobody checks on are follow-up problems. Fix those first, then decide if you need more traffic. The assessment shows which one you have.
